12 Sep 2023074: Your “doing everything yourself” is crushing your team00:14:55

We know we can't do *everything* ourselves in our teams and in our businesses, but sometimes doesn't it just feel like things would go faster if we could?

Spoiler, not only does this belief actually slow us down, it makes our team members think we don't trust them, which leads to low morale and even lower productivity.

In this episode of Managing Made Simple, I talk about the reasons why we fall into the trap of wanting to do everything ourselves, and how to break free of it.

20 Aug 2024134: How to retain your unsung hero team members00:15:12

We all have those team members we know we can rely on for that last minute request, to jump in and fix a problem no one was able to solve, even to remember those birthdays and special moments that create a strong team culture. But are all recognizing the importance of their contribution to the team?

Sadly, these folks often run the risk of being held back in their careers because we don't see them as strategic, a trap I myself fell into in my early career. In this episode, I show you how to support your team members break free of this trap so they can have thriving careers and you don't lose the important work they're delivering.

In the episode I mention the Wall St Journal article I was interviewed for talking about this topic, check it out here! Yes I know there's a paywall, I don't make the rules ;)

14 Jan 2025161: The real reason people are quitting your team... and how to stop it00:11:42

Ever had a boss who made you dread coming to work? It happens more than we like to admit. But here’s the good news: Being a great manager isn’t about being perfect. It’s about creating an environment where your team feels supported, valued, and motivated to give their best.

In Episode 161 of Managing Made Simple, I’m sharing three habits that can unknowingly push team members away—and how to turn them into strategies that build trust, engagement, and retention:

  1. Doing instead of delegating: Learn how to empower your team by letting go of control.
  2. Telling instead of asking: Build trust and accountability through thoughtful questions.
  3. Criticizing instead of recognizing: Discover why frequent appreciation leads to stronger, more confident teams.

These small shifts can make a big difference in how your team sees you—and how they show up every day.

21 Jan 2025162: How to nail leading a team outside your area of expertise00:11:40

Ever found yourself managing a team where you don't have direct experience in their field? I've been there, and I know how nerve-wracking it can be.  In Episode 162 of Managing Made Simple, I'm sharing one of the biggest mistakes I see managers make in this situation: downplaying their own expertise.

It might seem humble, but trust me, this can seriously backfire. Your team needs a confident leader, someone who can guide them and provide support.

I'll share some practical tips on how to effectively lead a team outside your area of expertise, including how to acknowledge your limitations without diminishing your value, how to leverage your strengths, and how to be a connector who gets your team the support they need.  Plus, I'll share a personal story about the time I had to manage an engineer (with zero engineering background!) and what I learned from that experience.

🎙️ Key Takeaways:

[0:00] Intro: The challenge of managing outside your expertise.
[1:17] The common mistake managers make in this situation.
[3:25] How to lead with humility and credibility.
[6:05] A personal story of managing an engineer as a program manager.
[9:45] Final tips for building trust and confidence as a leader.

04 Feb 2025164: How to hold a high bar for your team without micromanaging00:07:59

We've all been there... we want to hold a high bar for our teams, but we're also worried we're coming across too nitpicky.

What do you do?

In this episode, I share how to strike the balance between holding a high standard and still letting your teams bring their own ideas to the table.

00:00 Details matter when creating a high-end experience; high standards shouldn't be seen as personal preferences.

04:11 Focus on creating high-end client experiences by discussing expectations and details with your team for enhanced service delivery.

06:39 Co-create and agree on norms with your team to set expectations and easily provide feedback without micromanaging.

11 Feb 2025165: Return to office is coming... here's how to set your team up for success00:10:28

Not a week goes by where a company isn't announcing new return to office plans. Whether you are in favor of it or not, as a manager, if your company is enforcing it, it is part of your job to get your team onboard.

But I get that is easier said than done ;)

In this episode, I share a pitfall to avoid when talking about return to office and how to get your teams excited about the potential of it.

A peek into the episode...
00:00 Managers struggle with empathy when they dislike returning to the office, yet must support company policy, which can hinder team accountability.

04:46 Optimize in-person work by planning meetings, utilizing resources, and offering flexible hours to ease commutes.

06:09 Align policies and communication among teams to reduce transition stress and enhance collaboration, accommodating necessary exceptions.

09:55 Eager to assist, stay authentic, and facilitate team transitions.

18 Feb 2025166: How the "Let Them Theory” helps you be a better manager00:11:07

Two sentences into Mel Robbins' new book "The Let Them Theory" and I was hooked - not just because it applied immediately to my life, but also to all of my teachings for teams and managers.

In this week's episode, I break down how to apply this game-changing practice of non-attachment to managing your team, which will not only help you make more of an impact as a leader, it will help you more trust with your teams.

25 Feb 2025167: Don’t give your team member feedback until you’ve done THIS00:11:30

We've prepared a clear message, we've blocked out ample time for the conversation, and then our feedback conversation still goes sideways? We can wonder what the heck went wrong.

That's why in today's episode, I'm breaking down the most important step to do BEFORE giving feedback: emotional regulation.

When we have to give feedback about something we're frustrated about, sometimes we don't realize that frustration is showing up all over our face. Letting yourself take a beat, or checking in to make sure your emotions are regulated allows you to approach the conversation with clarity and helps your team member be so much more receptive.

Tune in for how to do it!

04 Mar 2025168: Dealing with the worst case situations of giving feedback00:13:54

"I'm going to HR!" - the four words that strike fear into every manager's heart... four words that might lead us to avoiding giving feedback altogether. Hey, I've been there too.

In this week's episode of Managing Made Simple, I share a story of feedback gone wrong and break down exactly how to handle defensive responses, people threatening to quit, and the worst of all, a team member threatening to go to HR.

For leaders who want to stop walking on eggshells and start having real conversations that drive results- this is for you. Because here's the truth: avoiding feedback is WAY more dangerous than giving it 🎤

11 Mar 2025169: Positive feedback isn't just being nice - it's they key to high performance00:12:13

"Where do I even stand on this team?" This simple question is what every team member secretly wonders - and yet... 78% of leaders wait until big milestones to provide recognition.

In this week's episode, I share why "pouring gas on what's going well" transforms average performers into team champions, how to avoid the ole' "compliment sandwich," and the language to use when giving effective praise that drives real behavior change (without sounding like you're handing out participation awards). Research shows that the more positive feedback we give, the more receptive folks are to the constructive.

18 Mar 2025170: Why thinking you HAVE to micromanage is keeping you stuck00:12:18

"But if I don't micromanage, nothing gets done correctly!"

Yeah, no.... we've got to leave that myth in the past right now, because the truth is, it's only keeping you stuck and your team feeling disempowered.

In this episode, I talk about why micromanagement is NEVER the answer (even when it feels like your only option). Learn the two powerful alternatives that transformed both a frustrated business owner and an overwhelmed corporate manager from exhausted micromanagers into strategic leaders.

Discover the mindset shift and conversation starters that will save you literally 10+ hours weekly while empowering your team to step up as owners instead of box-checkers. The solution is simpler than you think - and it's not hiring new people!

25 Mar 2025171: The RIGHT WAY to use AI as a leader to get out of the weeds00:17:37

"ChatGPT gave me the PERFECT step-by step plan to fix my team! I'll be out of the weeds by tomorrow!" We've said it, we've hoped for it, we've wanted it to be true. And... without these critical human steps, this approach is destined to fail.

In this episode, I share the tale of an agency leader who thought AI would instantly solve his team management challenge that so many of us face - being deep in the weeds, unable to rely on our teams to step up as proactive owners - and what would have happened if he implemented this strategy without getting his team aligned first.

Discover the three-step framework to successfully implement any leadership change - frankly, this works whether it's AI-generated or not - that ensures people get on board instead of jump off the boat. Learn why the conversation BEFORE you deploy your plan is actually more important than the plan itself, and how this approach can get you the results you're looking for without losing your team in the process. The robots are helpful, but they can't replace this essential leadership skill!

28 Feb 2023004: How to effectively manage a former friend00:07:47

Whether we have to manage someone we used to be colleagues with, or are hiring a friend into our business as an entrepreneur, hiring a former friend (or family member) changes the relationship. And if we're not careful, it can change it in a not-so-good way.

In this episode we talk about the most important thing you can do when managing a former friend: having a conversation UP FRONT, when the tensions are low, recognizing that the relationship will be different now, how to give feedback, and how to have hard conversations. Do this and you can put an end to the saying "don't mix friends with money" ;)

17 Mar 2023012: How to overcome unlucky situations as a manager00:11:30

When something goes wrong on your team, it can be easy to feel like you're unlucky. But the truth is, this is a perspective, and it's one that we can reframe.

In this episode I talk about how to reframe your perspective from unlucky to one of possibility and potential, and then apply this to three common "unlucky" situations that happen to managers on teams, including:

(1) Inheriting a low performing team member
(2) Losing a headcount or budget for a key hire
(3) One of your start players leaves the team

By the end of the episode, you will have a new perspective for facing each of these situations, leaving both you and your team in a better place.

And if you want more support in avoiding unlucky situations, my Ops Playbook program is for you. Reach out at hello@liagarvin.com to get support mapping out "how" work gets done on your team so you can stay in your zone of genius and be setup for success to grow and scale.

09 Apr 2023023: Sunday Scaries: How to deal with two reports who are in a conflict00:07:26

As if all of the work on your plate wasn't enough.... now two of your team members are in a conflict and now you have to deal with it. It's tough and it can trigger those Sunday Scaries, or let's face it, everyday scaries.

But the key here isn't to avoid it, it's to reframe it ;)

In this episode, I share three strategies for supporting your team members through a conflict:
- Helping them establish a common ground
- Not taking sides
- Holding them accountable to having a plan for how to move forward

The goal of these three actions is to diffuse tensions, support both people in the equation, and keep the work moving forward. Give them a try!

18 Apr 2023028: How to give positive feedback effectively00:10:03

Today we're making feedback a lot more fun!

I promised we'd be talking about feedback a lot on this show ;)

Why? Because feedback is one of the most important skills for managers, but more than that, because feedback needs a rebrand.

Feedback is such a tough issue because we tend to think of it as all of the bad stuff - the things we did wrong or messed up.

But that's not actually what feedback is - feedback is information about how we're being perceived, GOOD or BAD - and when we start to support our teams in reframing feedback from criticism to information, we start to build more comfort talking about feedback as a whole.

And this episode talks all about how to effectively give positive feedback to bring more safety to the conversation around feedback, motivate your team, and reinforce the great behaviors you want to see more of.

23 Apr 2023030: Sunday Scaries - How to give feedback to your own overbearing manager00:08:58

Thought feedback was hard enough when you have to give it to your team members? How about giving it to your own manager or to an executive in your management chain? Thanks but no thanks? Same.

This is something that can make us start to sweat just thinking about it, but fear not, because In this episode I share a 5-step framework for delivering feedback up the chain.

And for business owners or founders who do not have a management chain, I encourage you to think about how you can apply this 5-step framework to giving feedback to yourself about how a situation or conversation went.

Give the framework a try, and I assure you it will set you up so much better than if you just wing it.

Working in some of the most influential organizations in the world, on teams shipping some of the most cutting edge projects - do you want to know the #1 differentiator between teams that excelled and the ones that struggled?

An ownership mindset.

The ownership mindset is a quality that allows small business owners and entrepreneurs to scale, and managers in the corporate world achieve even the toughest of project timelines.

This is what I talk about in today's episode - how to create, foster, and fuel this sense of ownership on our teams, resulting a flywheel that reinforces itself.

30 Apr 2023033: Sunday Scaries - What to do when motivation is low on your team00:07:44

When motivation is low and it feels like our team members aren't bought in, it can make us dread managing because we worry that this lack of motivation is going to slow things down or potentially result in losing team members. The good news is, this can be a moment to reignite a sense of purpose in your team members, which can shift people's mindset from disengaged and job searching to being so freakin excited about working on your team or in your company.

In today's Sunday Scaries episode, I talk about how to make this shift.

02 May 2023034: Three ways to build more inclusive teams (Inclusion is more than a happy hour)00:14:14

One of the most common things I hear from managers is that you want to build an inclusive team, you know it's important, but... you don't quite know how to do it.

In this episode, I share 3 concrete "must do's" for having an inclusive team, with specific examples of how to bring these to life so that you create an environment where not only people feel like they can make a meaningful impact on their teams, they also want to stick around for the happy hours.

Based on one of my most popular workshops and LinkedIn learning course that hit over 20k listeners, this episode is one you're gonna want to bookmark and come back to, whether you're a manager in the corporate word, running a startup, or a small business owner.

09 May 2023037: How to stop yourself from problem solving00:09:05

As managers, we're trained problem solvers, making it oh so tempting to jump in with solutions when a team member is stuck or needs help.

The problem is, when we jump in too quickly, we prevent our team member from learning from a setback, trusting themselves solve problems, or bringing their own creative ideas to a situation.

In this episode we talk about how to stop ourselves from problem solving as managers and what to do instead.

16 May 2023041: Understanding your employees' previous jobs is more important than you think00:14:20

Bringing people together from different professional background can get your team thinking in new ways and innovating better than ever - but it can take an adjustment period that's important for managers to be aware of and support.

In this episode, I talk about the importance of the context team members bring from previous industries and roles, how to celebrate and leverage qualities that help make the new team better, and how help someone get up to speed on how the new company operates. Following the strategies I talk about in this episode helps make for a seamless transition where folks feel setup for success and appreciate for the different skills they bring.

30 May 2023046: How to ask for feedback as a manager00:08:08

We've all heard that feedback has to be a two way street between managers and team members, but how we do we setup the conversation for someone to give us feedback? Not great? We've all been there.

In this episode I talk about the importance of asking our team members for feedback, and share a simple three-step framework for shaping the conversation. It will make it easier and works even if you totally disagree with the feedback someone gives you.

06 Jun 2023048: How to empower your team to help grow your business00:12:25

As a business owner or manager, how many times have you said the words, "I feel like I'm the only one caring about building this business?" You're not alone feeling this way, and it doesn't have to stay this way.

In this episode, I share a framework to help connect the dots for your team members to see and be accountable to their role in growing the business. Use this framework and you will have an edge over every other business or team who is still trying to "convince" team members to step up.

And if you're ready to get hands on support for bringing this to life on your team, reach out to me at hello@liagarvin.com and let's talk Ops Playbook.
