In my twenties, I had the belief system that if I told anybody that they were doing a good job, that they would get complacent. So, all I did as a leader was tell people what they were doing wrong. This weekend was awesome. I went to the Formula 1 race in Austin with my friends Brian and Haley Burt. If this is not easy for you, you are not alone. It isn't easy for any of us. Delegation is difficult. For some of us, delegation has become so difficult that we stop trusting that we can. This is one of the most limiting beliefs we can develop as entrepreneurs.

There was a significant time period in my entrepreneurial career when I believed this. I did not trust delegation, and it held me back, kept me trapped in the day-to-day of my business, and stopped my business from growing.

I see entrepreneurs all the time comparing their worst day to someone else’s best day. Let’s face it. On social media, people just share their best, but you can’t compare your worst day to what appears to be someone’s best.

Comparison is dangerous. For everyone who appears to be perfect on social media, remember, every person out there is going through something. Don’t ever assume they aren’t.

When someone else shares a positive, use it for inspiration. You are the only person you should judge yourself against. When you compare yourself to yourself, you’ll create more momentum than you ever thought possible.

This episode is for anyone who’s had team members throw a tantrum. The kind of tantrum where they blow up and act unacceptable. They completely shock you with their behavior and perform out of the ordinary from how they have previously been. In the future, here’s how to prevent them from torching the place on the way out.   

It may be hard to hear, but these tantrums could be a result of something you are doing. It’s important to not blame the person for being crazy or assume there’s something wrong with them. When there’s incongruency in a business’s leadership, you can trigger childhood feelings and rebellion against authority.

A leader can trigger these childhood behavioral patterns by being incongruent or having miscommunication. These patterns can show in the forms of unhealthy competitions, meltdowns, playing managers, and ultimately acting just like a child. Tantrums can be avoided by creating clarity, dividing responsibilities, documenting, and having transparency with your team.

Millennial's and younger entrepreneurs have made an impression on today's marketplace. Unfortunately, the conclusions that the market has come to are for the most part incorrect.

A simple Google search on "millennial's and work" turn up titles like:
- Eight Reasons Millennial's Seem Lazy At Work
- Do millennials Have A Lesser Work Ethic? 
- The Problem With The Millennial's And Work Ethic

There are of course some articles that are not negative however the overall consensus seems to be that millennial's are lazy, don't want to work, and are incredibly difficult to motivate.

The real problem with millennial's is perception, it's true that millennial's don't want to work if they don't feel like it matters. But in my experience, millennial's will do anything for work the matters.

The world is changing at an accelerated rate, human beings are evolving faster than we ever had and this is all being driven by the younger generation.

When it comes to millennial's, I learn as much as I coach and teach.

Most of my podcasts are directed towards visionary entrepreneurs, but this one is going to be a little different. In this episode, I want to talk to the EPTs who are working with the visionary entrepreneur. When it comes to visionaries, one of the biggest obstacles you will have is with communication. I want to share with you how to better communicate with a visionary in a way that they actually hear you. 

 

Anytime in a business when we can change communication and comprehension, it improves the company. So for you as the EPT working with the visionary, you need to learn how to communicate with them in a way that they hear and understand you, even when it’s challenging. I know that it’s hard to talk about tough issues with a visionary. But as a visionary myself, I can tell you we need to know what’s going on regardless of how difficult the conversation may be. Because if we don’t know what’s going on we can’t change anything and when we get caught off guard, that’s the worst feeling in the world. 

 

Here are a few strategies to communicate with visionaries: 1.) Stop thinking of information as positive and negative. 2.) Be transparent and direct to the point. 3.) Avoid being emotional at all costs; don’t react to the reaction. 4.) Don’t just communicate the issues, come prepared with a solution or two. 5.) Let us know how the problem is going to affect us as a company internally and externally with our clients.

Thanks to Ryan E Ross and Lisa Saladino Garife I had the opportunity to speak to the Urban Leadership Foundation of Denver last night. I have had the opportunity to speak to some of the most exclusive crowds in the world. I've been on some of the most important stages out there. But there's something about having the opportunity to contribute in this way that lights me up like nothing else.

Being able to volunteer my time and share our concepts with people gives me a different level of motivation than getting paid for a keynote. There was a time in my life when an entrepreneur and made a massive contribution to me and I feel like it changed everything. I've been on a quest my entire life to do that exact same thing for as many entrepreneurs as I possibly can.

We've all been in situations where we've had to ask for help and it's backfired. This creates a pattern in our minds that when we ask for help we are vulnerable and exposed.  I want you to understand something, to those around you vulnerability looks powerful and inspirational! Sean Stephenson and Jon Morrow are great friends of mine and one of the reasons I love hanging out with them is because they have no ego's when it comes to asking for help because they've had to do it their entire lives. Some people would call them disabled, I call them specially abled. They both have incredible wisdom about getting help and that's why they can accomplish more than the average person.  It's easy to feel like getting help makes you weak but this is just not true. Stop trying to be perfect, ask for help, and make your greatest contribution.

Evolutionary hunters are different than the rest of the world. We are more sensitive to the world around us, we see opportunity and risk in a different way and we are driven to continue to go forward and seek momentum.

Every one of us has made a mistake. If you are like me you have made many, public, avoidable, gruesomely embarrassing mistakes in your life. We all know how it feels, the second you recognize that you did something wrong and it is going to cause a problem…

Your heart jumps into your throat.
You instantly feel accelerated.
And pressure annoys goes up immediately.

This is how you feel, and you are in charge. Imagine what it feels like for a team member when they make a mistake. They feel all those same things, and then the pressure of having someone that holds them accountable.

When someone on my team makes a mistake, or a mistake appears to have happened, I do everything I can to protect my team member from that mistake.

This is one of the most valuable leadership strategies I have ever learned.

People look broken without a plan.  When you don’t have a plan, you will believe you have people issues and face constant turnover. Conflict.  Frustration.  Things not getting done.  Without a plan, the team doesn’t have clarity, so they become tentative and are less likely to take risk and commitment to the work goes down.  Your team without a plan will be frustrating and annoying.  This is not a people problem.  This is the direct result of not having a clear plan connected to a long-term vision.

With a clear plan, your team will perform at a higher level and clarity and confidence will go up.  Strategic plans connect day to day activities to long term vision.  With a strategic plan, momentum will be created faster than you thought possible.

As many of you know, I used to be a one on one consultant for over a decade. With that said, today’s podcast topic is going to be one that will seem very surprising coming from me. I want to talk about why one on one coaching or consulting may not be your best option, and how it may end up hurting you rather than helping you. If you are currently working with someone one on one or plan to in the near future, listen to this episode first and then proceed with caution.  

 

In most cases, working one to one is not as beneficial as working with a consultant who has built out their systems with a team. One to one consultants usually have a lack of systems, documentation, and processes with no built out structure. Even though you feel like you’re getting all of their attention and a personalized delivery, this isn’t usually the case. What you are often getting is a much slower and tedious delivery, rather than one that’s fast and all at once. 

 

One to one consulting seems like the easiest and most valuable choice, but it’s the most dangerous way to move towards an outcome. If you want real results and fast, you need a consultant who has systems and a team. You will receive the outcome they have created with their team through processes, documentation, structure, and a platform you can rely on.

Crisis creates ambiguity, and ambiguity creates constraint.

In a crisis, it's important to lower ambiguity and increase clarity for everyone on your team and everyone around you. In a pivot, it feels natural to make decisions on the fly, without using a framework, and use your gut. This is dangerous. Especially if you have a team.

In the middle of a crisis like this is not a time to be doing things without a high level of certainty and a high level of clarity. Creating a plan will help you create both in your company. When you teach your team how to repeatedly execute the same type of plan, you create predictable results in your business.

We are all part of the social media experiment.  We live in this world that is so overexposed, social media has created an entirely new dynamic to the way that we interact and communicate with each other.

It's simple, first is the alignment with how we are treating ourselves, how aligned are we with what we want? As entrepreneurs we have heard this expression so many times our mind finishes the sentence for us, "you become the average of the five… people you spend the most time around.”

This never sat well with me. I always knew there was something wrong with this statement. In principle, it sounded good and I heard it from so many people so many different times, it seemed like it was just accepted fact.

Early in my career, I had a chance to work with some of the most successful people in the world, and I can tell you that this statement simply isn't true. The billionaires that I worked with did not hang around with five equally as successful billionaires. In fact, mathematically it would be impossible for one person to become riches in the world because he wouldn't have had at least two people who were richer than him to bring up his average.

I thought about this for a long time, because it didn't feel like it was treated in this statement. Then it hit me one day…

We don't become the average of the five people we spend the most time around, we become the average of the five people we learn the most from.

Most people make up their mind in advance that they are going to overeat, drink more than they normally would, and exercise less during the fourth quarter.

There is no other way to look at this than pre-determining that you will lose and lose momentum.

This is insanity because the fourth quarter is a time of year where there is a huge opportunity.

It is surprising for each of us when we recognize this loss of passion, drive or enthusiasm.

Recently I was at an amazing event, ArchAngel, in Canada put on by my friend Giovanni Marsico. At the event, we were masterminding at tables, and Gio asked across the room what I thought about entrepreneurs leading by example. I responded by saying entrepreneurs should never lead by example. Disavow any thought of leading by example. It's one of the worst strategies we can use as an entrepreneur. As you can imagine, I had a lot of heads turn so I had to explain myself.  

 

You don't want your team to do what you do. You want your team to do what they do. You want your team to achieve what they are expected of in their individual positions. You don't want them to show up and act like you. Leading by example is one of the biggest traps we can fall into because when we take on the mantle of leading by example, it makes you responsible for what's going on in the business. Not only does it make you solely responsible, but it's also just not enough. It's a good start but here's the problem. Far too many entrepreneurs look at that as "the speed of the boss is the speed of the team." Which really translates to, the speed with which you as the leader to offload and change your behavior is the speed at which your team will modify and grow. 

 

Another reason why you don't want to lead by example is that you don't want a team of people like you. You can be an inspiration to your team as to what a leader looks like, but you don't want them to mimic everything you do. Can you imagine an entire group of people exactly like you? It would be a disaster. So you can be an example, but your team can't succeed just by looking at you as an example. Every member of your team needs clear outcomes, measurements for perspective, and clear accountability. 

 

Don't ever fall into the trap of saying I lead by example. It's one of the most disempowering thought processes you can take on as an entrepreneur. You may inspire people by example and be an example of what someone in your co should look like, but you can't lead by example. You should lead by process, structure, and clarity that will give your team the ability to win. Finance and accounting are an absolute function in a business. It's either done or it isn't, there is very little ambiguity. Either a business is provided with clean financials on a monthly basis, or they aren’t.

Over 90% of the entrepreneurs I talk to are not getting clean books on a monthly basis. A lot of them do not have a solution in place, so not having books is understandable. What is shocking is how many of them have a solution in place, but they have fallen behind for some reason.

This is unacceptable. If whatever solution you have in place for accounting and finance is not able to provide you with clean books on a monthly basis, they have a professional responsibility to tell you to find another solution.

The one department you can never chase, is finance and accounting. There is more exposure here than just about anywhere else in your business.

We just had the close of our second full year in business. The last six months have been exceptional for us. Our company has been growing like crazy. One of the major things we’ve focused on is planning. I always say that if you don’t have a plan, you’re going to be the biggest bottleneck. We’ve used our strategic planning process to coach 100’s of millions of dollars in growth with our clients. Another thing we’ve really cracked down on is documentation of key processes and simplifying everything we possibly can to scale. 

 

To put things into context, in September of last year, we pulled all of our paid marketing so I could get out of sales and delivery. As a result, we grew our team to 15 people and had our most profitable year yet. We also launched our newest product, Billionaire Code Foundation. We started the Foundation with a small beta group. Our goal was 25 sales, and we ended at 32, with NO paid marketing. In the past few months, we also dealt with some serious health issues with my wife, Cadey. With my wife out of commission and me working at 30% productivity, our business still grew thanks to our incredible team. I can’t stress this enough...having the right team is everything. 

 

We’re currently at a $3 million run rate and on our way to the $3 - $10 million growth phase on the Billionaire Code. Stepping into this leader phase and delegating success has led us to have an amazing team culture. But the biggest and most exciting thing that has happened in the last two years is our client success stories. So many of our clients are exploding and hitting new milestones. Adam and Jennifer Sewell ran a medical practice what they were doing everything themselves. The pressure got so high that it wasn't good for them, their team, or the patients they were helping. Many doctors just stay in this condition, grinding it out every day and having a marginal effect on those around them.

Sometimes when I share my story with people, it sounds unbelievable. The reason is, when you are telling someone your background, you only hit the highlights. most people don't share the challenging details. As entrepreneurs, it's important that not only we are aware of the challenging details of our stories, but that we are also radically transparent about them. That's how we learn, and the people around us learn.

There are a lot of entrepreneurs out there that are afraid to share the challenging part of their background, they don't realize, is if they don't they miss sharing some of the most important lessons you’ve learned. Our biggest challenges, typically result in our biggest periods of learning and growth.

This is the mistake that drove me to learn how to use attorneys and the law to keep me safe and business.

A list vampire will have a broad business opportunity for something very generic, they sell hope and dream products.  If you are contacted by one of these people be cautious, slow down and do your research or they will hurt your relationship with your customers.

I define discipline as keeping the commitment that you make to yourself. I have a confession to make; naturally, I'm not very disciplined. It's actually difficult for me to remain disciplined. I can intend to do something, get up in the morning, think about it, forget that I was going to do it, and then realize a day later I didn't do it. It's incredibly frustrating.

Even if something is important, if I just try to use discipline and willpower, chances are it's not going to happen. And if it does happen, it's usually the exception. Most people around me would be shocked to hear this because they see me as incredibly disciplined, consistent, and capable of doing more than most people, and just about everything I do.

This is also true.

I was not born disciplined, but I have found a simple way to create extraordinary discipline that gets results.
