Join me for the 3rd part of my conversation with Amy Emberling, Managing Partner of Zingerman’s Bakchouse and Candy Manufactory. This week we’ll talk about:

Entrepreneurship and Innovation

A process for nurturing change within your organization

Succession planning and what keeps Amy inspired to keep improving

Here are the questions for this week’s episode:

  1. Amy said that they’re more innovative than entrepreneurial at this stage of the business, because entrepreneur to her implies more risk and boldness. When they innovate, they’re not putting the business at risk as much. At what stage is your company? Do you need to take a few more risks?
  2. Amy talked to bottom line change. Their process, as outlined in the interview (I know there’s more involved here, get one of Ari’s books and see all the details.). Big thing I got from this: if you have an idea for a change realize that you’re going to need to sell this idea to the interested parties. (Maybe teach your team sales and negotiations even if that’s not their primary role.)
    1. Make the case for the change you are proposing. (Who, what, when, where, and why. IE the reasons you want or believe this change needs to happen.)
    2. Create a draft vision for it. Remember, this means: what does it look like after the change is in place.
    3. Start shopping it around and sharing it with people. I believe the current buzzword for this is socialize the idea. This step should reveal the inevitable resistance to the proposed change. You want resistance because if there’s no resistance then people may not be paying attention or they don’t care how it is. Resistance shows a commitment and engagement to the process.
    4. Once the idea has some energy and acceptance, gather a “microcosm” of people from around the organization to help you determine who to tell about the change and how to tell it. This is your marketing team. They help reveal the parties that this may affect that you’ve not thought of.
    5. Develop first steps and start the change.

Throughout the process, people will challenge it to see if it fits the vision of the company and business unit.

3. What inspires you to keep improving? Or, are you inspired to keep improving or innovating. She talked about new ideas just coming to her all the time. Do you have that? If not, how can you re-engergize that within yourself?

4. Have you consider succession planning and the future of your organization? How can you continue the vision?

  1. She talked about a training compact and setting clear expectations for the new hires. Also, that training is a two-way street and both parties are responsible. Do you have a system for new hires to take responsibility for their own training. More importantly, are you able to adapt to the various ways people learn.
  2. Amy presented a couple ways to get dissent to bubble up in the company. Either a “working, not working” set of questions during meetings. Or, to hold an open forum where ideas are presented and then teams share their likes and dislikes, thus allowing anonymity. What have you done that has helped bring up a diversity of viewpoints in order to get to the most unique and strongest ideas?
  3. In regards to your process for discipline/performance reviews - do you consider the following:
    1. The dignity of the person?
    2. How would you like to leave?
    3. What would like the story to be?
    4. Do you want to tell people or have us do it?

4. Keeping the momentum up for a long term vision. How can you break down your vision into smaller bite size pieces to keep the momentum and focus on the long-term goals?

How do you handle an employee complaint about equipment, processes, policies, etc? Many organizations have a “suggestion box” program. But often times the ideas don’t go anywhere. What does this do to employee engagement?

What if you had a defined process for creating change that could be initiated by anyone, even the newest employee, in such a way that ideas are properly vetted and and also properly rolled out to ensure success? Many employees just want to know they’re heard and their ideas are considered fairly. In addition, if they can be taught the right way to introduce organizational change, you’ve now given them a skill the can use in their jobs now, in the future, and in their world outside of work.

We conclude our conversation with Anne-Claire Broughton. She is Principal of Broughton Consulting, LLC, Durham, NC. Her many publications include the Business Action Guide Series of innovative employee engagement practices (with The Hitachi Foundation). Anne-Claire is active with efforts to educate retiring business owners and their advisors about the possibility of employee ownership as an exit strategy. She also shares innovative employee engagement practices to help business owners thrive. In addition, she is President of EarthShare North Carolina’s Board of Directors, an active amateur musician, and parent of a teenager.

Some of the insights we’ll hear:

  • Seeing employees as a fixed cost vs a variable cost.
  • What are companies doing to differentiate themselves from the business as usual crowd.
  • The importance of training the culture of the company, not just the hard skills.

Katie Frank is a ZingTrain consultant and trainer. In part 2 of my discussion with Katie we deep dive into what ZingTrain does, but to me it is really a discussion of some steps people can take to start making a more intentional and inspired workplace.

This is cliche but you have to be the change you want. Blahhhh. As much as I don’t want to admit it, it’s true. If you’re a cog in your machine, you can make a difference where you are and Katie, by explaining some of the work ZingTrain is doing, gives some great tips on ways to move the needle. Even if the change is within yourself and by extension, your family isn’t that a step worth taking? She admits that it’s tough for middle managers to make these changes in a larger context. However, I want to encourage you that change is possible, again, even if it’s within yourself and your small circle of influence. How can you make your circle more inspiring, caring, human, and impactful?

Work can be a source of joy. Working for a paycheck is transactional. What is it that you’re doing that is meaningful to you and purposeful to others? Don’t focus on joy directly. You focus on the things that help that feeling emerge. Knowing your work has meaning usually brings joy.

Meaningful work means you're getting something from the work being done.

Meaning - you get the satisfaction of doing the work for yourself.

You can find purpose in any kind of work.

Find purpose in what you’re doing and move from the transaction.

Company culture vs Company Climate

Company Culture - How things get done around an organization. Also the basic assumptions how the organization works.

Netflix - don’t have limits on vacation time and don’t have a policy on travel expenses. Assumption is made that people can be trusted.

This is why culture is so challenging to change. Because, often they’re based on deeper seated assumptions on human behavior and interaction.

Climate is what it’s like to work somewhere. (Hay group?) More influenced by someone’s immediate leader. How your leader shows up at work.

70% of the work experience is determined on your direct management experience.

Great company culture is not a millennial thing, but a human thing. However, 71% of millennials cite meaningful work as a priority.

Social Strategy  - Open, transparent - our brains are wired for connection and this is why social media is so popular. Create rich strong relationships within the workplace.

To thrive in this social environment - where are they creating social connections and being transparent.

Strengths - what energizes me and what I’m good at doing. Understanding strengths to make connections and open.

Systems and Culture Gap - Need to look this up.

It doesn’t really matter how the employee feels. There’s no emphasis on why the product is great. You don’t really know why you’re supposed to be selling something.

We talk Millennials. “I don’t want to pour myself into something and then leave, just to leave.”

Making it right doesn’t cost money. The mistake is what cost the company money.

Perspective on Open Book Management - there’s nothing to hide. There are no secrets. “There’s no uneasiness on what the numbers might be, you know what they are.”

How does OBM, Open Book Management, affect her day-to-day job? She’s in charge of social media and it helps her connect what is happening in the sales side of things to help her decisions on what to promote.

One suggestion for someone in a position where the company isn’t in alignment with your values. Perhaps start with personal vision, your passions, and caring for yourself.

First a shout out to a listener…my mother, Connie. She listens sporadically to the show, but she tuned into my episodes with Scott and they really grabbed her attention. She was so excited what Scott is doing that she shared with her local family owned restaurant (I think they might be there everyday) the story of what Scott’s doing. They then got her into contact with their distributor who really caught on to Scott’s vision for creating work for those living with disabilities and they have now brought his wine into their area, a new market for Scott and 100% wine. So cool.

Scott was one of my first guests that I asked what challenge the world could help him with and finding new markets was one of them. Who knew it would be my mom spurring that on! That’s why you put the challenge out there.

We have areas in our life that limit our energy, he uses an acronym of GAIL. Which one of these blocks your energy most of the time? Are they true? Who can you turn to that will speak truth into your life?

Gremlins - Buttons that those around us put into us.

Assumptions - Because things have gone a certain way in the past, they may repeat.

Interpretation - An opinion or judgement that you believe to be true.

Limiting beliefs - the beliefs you carry through life hold you back.

Gig economy - flexibility to go where the work is and to help a variety of people who are also working on your gigs.

 

What is be be do at Switch and Shift. Instead of the normal core values they decided to create this saying as driving values behind their company. Be inspirational. (You know I like that one.) Be Heretical. Do Good. Their guiding principles.

 

They shape their intentions and decisions. They are also upgrading their values as the company has grown and they believe they need to be more defined and universal.

 

Lots of companies have financial success without thinking about all this human worth stuff. So why think about it? You remove the lid on performance and make it unlimited. Lift the lid on your team’s potential. People will contribute more when they are valued and allowed to be creative.

 

Is all this just an attempt by The Man to stick it to employees to get more out of them without more pay or more benefits?

 

If we and our people are spending so much time at work, shouldn’t we create an atmosphere of positive vibes, solid productivity, and mindfulness about the work being done. You want them inspired so they are open when the cool ideas come at those off work times.

 

Is this all just a first world problem? No matter where you are in the world, you are working and you want to do something that is meaningful and contributes to a greater many and not just to a few.

How the great game interacts with their process of creating an annual Business Plan - Business Plan is a Blueprint of what they need/want to do. While the Great Game is more of “how” they will achieve the plan. How they will implement.

 

Just opening up the books and teaching the team the financials has shown, on average, a 20% improvement in your bottom line. You see more benefits if you’re able to provide an incentive.

 

Mutli-year team member after implementing GGOB - This is the first time I’ve really understood what these numbers mean and how I can impact them.

 

Chart - Know and teach the rules, follow the action and keep score, and provide a stake in the outcome, and the Critical Number at the convergence of these three.

 

Know and teach the rules -  First, agree that you’re playing a “game” and that there is a score that measures the success of your organization. What numbers reflect success for your organization.

 

Follow the action and keep score - Everyone has a line item they’re responsible for tracking and projecting forward. They meet 30 minutes every week to cover the score. Creates a lot of interaction between team members.

 

Provide a stake in the outcome - can be as simple as having “dirt cake” after hitting a soil test threshold, to a larger “bonus” of development money if they hit the critical number at the end of the year.

 

Question:

How much would it help your organization if you admitted (if true) that there are elements of the financials you don’t understand? What if you started learning and then teaching on it?

Optimistic Workplace came about because of a terrible experience at a “Great Place to Work”.

Pay for classes that didn’t apply directly to their job.

“We’re not here to help people self-actualize.”

Who out there are creating great workplaces and how are they doing it.

Studs Terkel - Read him. “Often times our work is violent, to our spirit.”

You can continue to have a violent workplace or you can do something to make a more optimistic workplace. You don’t have to stay stuck there.

Management needs to evolve. Leadership and Stewardship. “Management” is about control and monitor and manipulate. People want to connect, want purpose, want freedom to get the job done, to be responsible. “Management” should steward and take care of the people and create an environment of success and creativity.

Not just people first. Purpose, meaningful work, and Extraordinary people to create an amazing work environment. The three work together as the origins of optimism.

Bob Chapman says that he’s yet to find someone disagree with him that “Everybody Matters”. What he does struggle to find, is the people willing to follow through and make the changes necessary to move the needle on human workplaces.

Somebody has to go first in creating a workplace where everybody matters. And they’re not sure what to do.

Shawn has created tools at the end of his book to help people, especially middle managers.

Optimism planner - 90 days. Personal values, meeting designs to get people on the same page on an optimistic workplace.

One on One format. Optimism One on Ones. Focus on work progress. Purpose and values alignment.
