19 Apr 2022Ep #33: Make Stinkin' Good Money in Your Shop with Greg Lobsiger00:42:25

Greg Lobsiger is a body shop owner out in Indiana at Loren's Body Shop where he does about $300k/mo which is about 3.5 cars/day or 65 cars/month. He says "It's not about creating dollars. I want to take money home. I work very hard. I want my technicians to make very good money. Without question, I want to take care of those people. I better make stinkin' good money and that is what it comes down to."
But how do you know if you are profitable in your shop?
Greg gives us some great takeaways and is a fantastic resource to help  figure out what our numbers should look like and how to do the calculations to see if you are profitable.

Technician Cost Equation:
For 4 months you take the total technicians average cost per week (gross pay) then divide by the billed hours average per week. This gives you the cost per billed hour.

Where you want to be...
Unloaded: 16%-18% of sales should be your technician cost
65% Labor GP - if you bill $50 worth of labor you should pay out $17.50 to your techs.
50% GP on Paint & Materials

I'm seeing a lot of talk on the social media chat boards talking about shops adding a surcharge on top of credit card transactions. So, basically, if you run your guest's credit card they automatically pay x dollars on top of that charge to offset the fees you get charged as the shop owner. There are also ways you can save money when taking credit cards that you might not even know about...actually, most business owners don't know!

Walt has been having success getting insurance to pay for the full "estimate" or as he calls it - the "invoice" so we dive in to how he's doing it!

Jamie McKinney is the author of "Speak Up, Sister", is a motivational speaker and leadership coach! She grew up in the collision industry starting at PPG and found that her path as a female could help both women and men, alike, step up and feel empowered.
"If you avoid the fear of striking out - that's when you get to hit the homerun".

As her first job out of college, Jamie felt frustrated as she was talked over by the folks that had been in the industry longer than she had been alive.
She leaned into her thoughts and ideas that would be different than anyone else was bringing to the table and those thoughts and ideas began to be embraced and welcomed. Through the beauty of her "naïveté" and her growth mindset, innovation exploded!

As a shop owner of Best Body Shop in Wichita, Texas, Clay Hoberecht is running his shop unlike most shops out there and having great success!
As a client of Barrett Smith (episode #53) Clay was so frustrated with the industry as a whole and was begging to have different and do different. 
The main desire for him was to be able to do a safe and proper repair and be compensated appropriately which - at that time - felt impossible.

After being slammed busy with cars wrapped around the building he checked his bank account to find that he had no money! How was that?
At first he thought the best thing would be to expose things on social media and quickly realized that this was backfiring and not truly making any change. 
When he spoke to Barrett and requested to be a client of his, Clay realized that although he thought he was repairing vehicles properly he truly wasn't! He was part of the problem and not for long!

  • The customer can only invoke the appraisal clause on their own policy. Even if they are hit by someone else - file a claim with their own insurance company.

  • Under a 1st party claim the insurance company can total a vehicle at will

Jerald Stiele is an owner of 3 body shops in Minnesota - two Collision Center 1 shops & Hopkins Auto Body 1. They have 8 OEM Certifications/Recommendations and are a DRP for a couple of insurance companies AND he says it's possible to do so WHILE repairing the vehicle properly (according to OE recommendations).

He is frustrated by the generalization that shops can't be a DRP shop AND fix cars properly. How is that possible? Listen in as he shares how they handle their DRP relationships.

Jerald is a huge proponent for getting involved in your local trade schools and interning students of these schools to aid in bringing people to the collision industry in general and also to his shop! 
The first step he recommends is to reach out to your local trade school and ask how you can help them. It's NOT that hard people! We all need to work together to start making our industry more appealing!

"Reverend" John Shoemaker of BASF is what I like to call him! John always has great input and today he's talking about charging for the proper labor rates with proper labor times.
What's the difference? Labor types depict the labor rates!
Why do we not talk about that more often?

Most shops are using body and refinish as a labor type and we need to identify the skills the techs are using to perform the repairs. This is beyond "structural" and "non-structural". Shops are currently paying out more than they are receiving due to this labor type and rate!

  • Listen in as John gives the formulas on how to figure out what your labor rate is and how to adjust that.
  • John recommends starting with your accountant and figure out what it costs to have an employee and you can go from there.
  • Quick check to see if you're making money on your labor : Look at your net profit = 2-3% of your parts gross profit. If it is then most money is being made by parts and not labor!

Michael Bradshaw opens up about the way they do things at their very successful shop in Hickory, NC - K&M Collision. He taught a class on how to stop estimating and start repair planning. He feels that people lack a thorough repair process at every level so he shared how K&M does things.

Some things he shares:

  • They have verification processes in place so the next person in the process is responsible for signing off on the previous process. This creates a check point as the vehicle goes through the repair. 
  • They also have 150-200 photos of the vehicle through the process for verification, any issues, etc.
  • K&M sells on the repair process and doesn't do "estimates"
  • They communicate and educate the customer on the repair

Their process that they do not deviate on is:
1) check-in the vehicle
2) pre-measuring the suspension
3) performing the pre-scan
4) map the vehicle
5) complete disassembly of the vehicle

The BOT Tool is a tool that's been out for about 3 years with about 300 shops using it!

Frank Phillips, the collision repair program manager of Rivian and veteran of the collision industry, speaks with us about the Rivian vehicles and how their collision program works which is very impressive!

They simplified the collision repair program with 4 levels and the support sounds awesome! One shop is not expected to do and be everything. What a concept!
They do have some parts that are restricted to only certified shops.

Rivian has 3 products: SUV (R1S), pick-up truck (R1T) and the Amazon Delivery Van (EDV) with 30k units on the road today.

In 2023 Rivian anticipates they'll get out an additional 50k units on the road so be on the lookout!!!

If you are in SoCal there is an experience center in Venice beach where you can check out the R1S & R1T!

Rivian also provides insurance directly through their company and wants their shops to perform OE repair procedures so the vehicle is repaired properly. ;)

Mike Jones of Discover Leadership Training has been working with collision shops for 22 years! Mike and his team work on mindset which is the key to shifting your life!

Mike has a couple of programs:
1 - His marquee program - Master Graduate Program that is a 4 day retreat, fully immersive, on-site in Houston, Texas at Camp Allen - all about working on yourself 
2 - The Game Changer Program - cerebral, experiential, classroom style, come to you - 2-day program

Some great points from Mike:

  • Start with the Outcome: WAYFO - What Are You Focused On?
  • Every win or loss I will experience will occur in my thinking before it exists
  • Veterans - listen with the intent to defend what they know - FIXED mindset
  • Rookies - listen with the intent to learn - GROWTH mindset
  • It's not who you ARE, it's who you CHOOSE TO BE.
  • If you want the things you are looking at to change you have to change the way you are looking at things.
  • Authority does not mean leadership
  • Most conflict is from a fixed mindset - defending our truth versus their truth - "right fighting"
    • It is not necessary to make you wrong for me to be right.
    • Personal responsibility vs accountability
      • Have to hold personal responsibility to hold each other accountable without blame.
  • By the time you are 4 years old 45% of your belief system is in place (result: taught repetitiously and now is in subconscious as a habit). The lens you are viewing your life through is built.
  • By the time you are 18 years old, 99% of your system is built.
  • You will need to get off of your "life map/system" to get to the places you want to go
  • I got to be this way because these are the behaviors I've practiced the most
  • Teaching the 4 identities and how to deal with them - great for hiring & relationships
    • Use DISC profiles 
      • D = Direct - task oriented, fast paced, determined, strong-willed, determined (10% of population 
      • I = Influencing - people oriented & fast paced, love to work with people, work on teams, lots of energy, rarely say no,  love the spotlight & life of the party (15% of the population)
      • S = Steady - people oriented, go slow, take care of people, trusting relationship (60% of the population)
      • C = Conscientious - analytical, factual, weight pros and cons, love data and more data, perfectionistic, may have a hard time executing (15% of population)

Mister Jake Rodenroth came to hang out with us today on Body Bangin’!

As the Operations Manager for the Collision Centers in North America for Lucid and a lifetime in the automotive and collision industry he knows a thing or two.

Lucid’s have the longest range (520 miles) and the fastest charging of any of the EVs on the market! One thing I really like is that they aren’t fully touch screen. They have dials and knobs which I miss on some of the other EVs.

Did you know that EVs are QUICK off the line? Lucid’s have 820 – 1K horsepower! FUNNN! 

When looking for a shop to be certified on their program they are looking first and foremost at culture. Are you educating your guests and talking to them at the beginning of the repair?

Do you have a strong online presence? It’s important to put those marketing shoes on and make sure you have a website that accurately depicts your shop as well as a Google My Business listing that showcases your shop with accurate directions to get there (if you are off the beaten path).

We are BACK and coming to you again from the Texas Auto Body Trade Show this week with a mini-episode! For today and the next 2 episodes you will get to hear from some of the amazing speakers that were there and even an attendee that has some great stuff to share. :)

Shops are saying there's no talent and the students are saying there are no jobs...what's the deal? Today we are talking with Raven Hartkopf, the lead collision instructor at Collin College in Texas. She received her associates degree in auto body and now, as a graduate student, she's working on a field problem where she is diving in to what the issue is between  students and the auto body shops.  

The big takeaway she found is students are wanting shops to work around their school schedule. If the student starts part-time once they are free and done with school they typically stay with that shop and go full time - yet most shops don't offer a part time position! 

She has also found there's a disconnect between women who want to do more manual labor feeling uncomfortable going in to a shop. This is a great opportunity for shops to step in to this supportive role!

Another big point is for shops looking to hire someone out of a technical/trade school. DON'T WAIT UNTIL THEY ARE DONE WITH SCHOOL! Most shops have already grabbed up the great talent!

Of 100 shops in Collin County they surveyed 70 shops and students asking:
 - what kind of work do they do?
 - what the average age is for techs? 
 - what is important to them?
 - salary?
 - benefits?

For students:
 - age?
 - gender?
 - how comfortable they feel going into the industry?
 - 1st generation student?
 - socio-economical status?
 - what were they looking for?

Burl was part of a panel at the Texas Auto Body Trade Show talking about legislation in our industry. Burl Richards is the owner of Burl's Collision Center in Henderson, Texas and he is fighting for consumer's rights and safety...and I LOVE IT!

Listen in as we talk about how he fights for consumer safety.
The fight Burl recently won was based off: Do you believe a repair plan is necessary?
In his district court there were 12 jurors and a judge that decided a blueprint repair was necessary and warranted!

At the trade show he and his panel talked about different aspects of legislation plus the RTA and how it covers a lot of aspects for OEM procedures, processes and rates.

The takeaways Burl would like for people to have in class today would be: keep supporting auto body associations when it comes to phone calls, emails, money, and time. It is time to come together as an industry for our consumer's safety.
Not everyone can fight the fight but everyone can do their part!

This year Mike’s theme is “Be ExtraOrdinary” and, as always, he brought the house down!

Since we last talked, Mike had the opportunity to read the book by Kevin Brown called “The Hero Effect”. He stated in this book “NOBODY NOTICES NORMAL” which means we have to be extra ordinary. Mike then shares his latest jaunt to a local Lexus dealership and how that visit wowed him! What he realized was the power of personalized experience was key.

At the Lexus conference they shared – "Know Me, Know My Car" and he speaks on the importance of knowing our guests BEFORE we talk about their vehicle. Let’s find out what’s important to them first and build that emotional connection.

Another thing he shared is the false sense of security our industry has and speaks on those insights.

Consumers today want to do business with whoever makes it RIDICULOUSLY easy or radically easy to deal with. Are you doing this in your shop?

Robert Snook with Business Success Global is talking with us today and he knocks my socks off! Robert is a very popular key note speaker and works with shops around the globe and helps them grow their business and differentiate themselves.

How do you increase your revenue using the business revenue stream knowing that money follows energy.

We are talking about the "Stars" versus the "Hamsters".
Product, Positioning and your Channels set the stars apart from your hamsters which is the trap of sales and revenue. Hamsters are caught up in the every day to-do list.

He shares that hitting someone's standard is a "so what?" moment.

My favorite quote he makes is "There's more power to stopping than starting."
Stop doing the busy work and start moving the needle.

My next favorite is "There is no difference between high and low performers other than  implementation. Everything else is just an excuse."

Robert shares that the opportunity is in the EXTRA and the DIFFERENTIATION and none of it has anything to do with the repair! Keep it small, simple and sustainable. Makes you think, doesn't it?

His experience is awesome and he brings very helpful information to others working to do the same thing.

Cyber crimes are not typically a hack into your system. Most crimes are tricks a human to pay money out via email...listen in to hear the #1 main cyber hack so you can be on the lookout!

Auto body shops are looked at as small businesses which for cyber attackers means that we are easy prey and we are assumed to be easy to breach. 
How do we protect ourselves and our customers data?

What is your "attack surface" and what does it look like?
It may not be financial loss but it may be a reputation loss.

There are many ways that these cyber thieves can attack. 3 of these are:
1 - online booking
2 - emails
3 - website

Many of us in body shops are not properly trained. Mark states that anyone that is touching money in your business is a major target! Most times it's not the owner that will be attacked.

Today we are talking with Laura Tierney from ShopLoaner.com and discussing something that is gaining a lot of momentum in our industry – vehicle loaners in your shop.

This doesn’t mean that you have to give out free loaners to people. This means another revenue stream for you. It means that you could provide a value to your guests by having a vehicle on site or even providing a vehicle for less money per day to customers who don’t have rental coverage. It also allows you to really provide for that guest at another level.

 Does a replacement vehicle cause you to have storage issues?
How many would you want to have for your shop?
Where would you get these vehicles?
Would this break the bank trying to insure these vehicles?
What happens if a customer gets into a wreck in your loaner?
Does this create more admin tasks for your team and bog them down further?
How much more per repair could you be making when adding on a rental vehicle?

#1 - Self Esteem - He could do things he didn't think he could.
#2 - Heart of service

Take the time to know the people and know the stories to be able to care for your customers.

If you start with love - you will be amazed at what happens. Send them blessings, abundance and love and you'll be amazing at how everything in your life will change. When you start with love, love doesn't know the boundaries of the "rules" or the b.s. we typically deal with.

Music from the heart touches the heart. Anything that comes from your heart will touch another heart.

I am talking with Michael Giarrizzo, CEO/President of DCR Systems, about embracing the change of our industry. As our vehicles become more complex things NEED TO CHANGE!

Vehicles today are safety machines on wheels so what is your shop doing to make sure you are keeping those vehicles that come to you after a collision are being restored so they operate exactly like they would if they never would have gotten into an accident.

We need to start taking on the responsibility of this to create a sustainable future in our industry! 
No more are the days of just checking fit and finish!  

Michael challenges shops to:
1 – establish your why
2 – create processes that are non-negotiable (consistency)
3 – have extensive documentation (documentation before, during and after the repair including manufacturer repair procedures, videos, photos, notes, etc.)
4 – create quality control check points throughout your shop (ask your team where those QC checks should be. Utilize your team to make your business better.)
