14 Jun 2021Episode 001: Leadership in Times of Crisis with Alan Mulally, CEO00:41:21

Welcome to the inaugural episode of The Thinking Leader podcast, brought to you by Red Team Thinking. Bad leaders react, good leaders, plan, and great leaders think. In each episode, your host, Bryce Hoffman, brings you new ideas and insights from some of the greatest business and thought leaders to help you think more deeply and lead more effectively so that you can be a great leader too. In this episode, Bryce interviews legendary CEO, Alan Mullaly. They talk about leading through crises and how Alan saved not one, but two, iconic American companies: Boeing and Ford.

Alan Mullaly began his career as an Aerospace engineer at Boeing, rising to become president and CEO of that company’s commercial airplanes group in 2001. He led Boeing through its near-death experience after 9/11 and returned the company to record profitability in less than five years. A lot of people took notice of that, and one of them was Bill Ford. His company, Ford Motor Co., was on the brink of bankruptcy in 2006. Bill Ford stepped aside and turned the automaker over to Mulally. Alan went on to lead a top-to-bottom global restructuring that transformed Ford into one of the most profitable automakers in the world — and he did it in the midst of The Great Recession, while the rest of the American automobile industry collapsed around him, and he did it without taking a government bailout.

It is one of the most amazing comebacks in business history. It was also the subject of Bryce’s first book: American Icon: Alan Mulally and the Fight to Save Ford Motor Company.

Top 10 Takeaways:

[3:11] Alan offers advice for leading through the present pandemic.

[6:59] As a leader, you need to face reality, no matter how challenging it may be.

[7:31] Alan outlines his “Working Together” principles and talks about where they come from and how they work.

[12:22] When confronted with a crisis, you need to deal with the immediate challenges, but not lose sight of your long-term strategy.

[23:27] Alan talks about his heroic decision to turn down a government bailout in the midst of the Global Financial Crisis when he was CEO of Ford.

[27:19] Finding the courage to stay the course.

[30:35] Alan talks about his team-based approach to leadership.

[36:23] Alan offers advice on how to develop the emotional resiliency leaders need to guide their organizations through difficult times.

[37:45] As a leader, you need to be a coach, not a king.

[38:14] How to avoid burnout so that you can be there for your team and your company.

Each week, Bryce and Marcus bring you actionable ideas and insights that you can use to think more strategically and lead more effectively so that you can better navigate your complex world.

In this episode, Bryce and Marcus talk with legendary CEO, Alan Mullaly about servant leadership and how Alan used his Working Together Management System to save not one, but two, iconic American companies: Boeing and Ford.

Each week, Bryce and Marcus bring you actionable ideas and insights that you can use to think more strategically and lead more effectively so that you can better navigate your complex world.

In this episode, Bryce and Marcus are joined by Molly MacDonald, founder and CEO of The Pink Fund, which provides 90 days of non-medical financial aid to cover basic cost of living expenses such as housing, transportation, utilities, and health insurance for people undergoing breast cancer treatment in the United States.

Molly knows what it’s like to battle the financial burdens of breast cancer while undergoing treatment to battle the disease. Diagnosed with early stage breast cancer in April 2005, the disease was unlikely to take her life, but took her livelihood. She was between jobs and unable to start her new job as planned. Her family’s already tight budget was immediately overburdened with the addition of a monthly COBRA health insurance premium, coupled with the loss of her income.

Since its founding through January 2022 The Pink Fund has made millions of dollars in bill payments on behalf of breast cancer survivors in active treatment.

Molly talks with Bryce and Marcus about:

14 Aug 2022Episode 28: Red Teaming Climate Change00:31:41

In this episode of The Thinking Leaders Podcast Bryce and Marcus discuss Bryce's visit to London to meet with Marcus.

Bryce flew out on one of the hottest day in UK history which opened his eyes to how poorly prepared the UK is for the inevitable change in climate it will experience in the future.

A grey rhino event is a problem so big it is very hard to miss, such as the looming climate problems the UK and other countries are going to face in the coming years.

Bryce and Marcus talk about the necessary steps to follow when dealing with big problems and explain how Red Team Thinking can help leaders better plan for these disruptive events.

In this episode you will learn:

  • Why climate change is a challenge every organization needs to prepare for
  • How to red team major and unexpected events

In this episode of The Thinking Leader Bryce Hoffman talks to James Burtt, executive producer of The Thinking Leader Podcast.

In this episode you will hear:

  • How Bryce discovered Red Team Thinking
  • What are the principles of Red Team Thinking
  • Bryce's process of writing the book “Red Teaming”

18 Sep 2022Episode 33: What The Human Race Has Built is Sub-Optimal with Institute For Future’s Michael Kleeman00:47:05

In this episode of The Thinking Leader Podcast Bryce speaks to Michael Kleeman, a technology strategist whose particular skill is in bridging technical and business issues.

Michael is currently Senior Fellow at the University of California, San Diego, working on critical systems and infrastructures with a focus on creating resilient communities. He is also a Board member at the American Red Cross, the Institute for the Future, and a senior advisor at BSR.

Bryce and Michael discuss dealing with problems in complex systems. The main problem facing the human race is the fact we have built sub-optimal systems and processes that are unsustainable. These systems inherently produce waste products and lose value on a local level. Bryce recalls the time he met the founder of Toyota and how their company had a 100 year plan, positing that planning this far ahead is a necessity.

Michael wants to see CEOs and leaders be incentivized to optimize their businesses for the long term. It is important for leaders to have a reason why they do what they do.

In this episode you will hear:

  • How to use critical thinking to navigate the complexities of the world
  • The intergenerational discount rate and the effects it has on how we make choices
  • Why you should think long term instead of short term
  • What to do to become a mission driven leader

25 Sep 2022Episode 34: Quiet Quitting. Why Leaders Fail To Create A Productive Organizational Environment00:31:37

In this episode of The Thinking Leader, Bryce and Marcus discuss the concept of quiet quitting and the issues that are affecting leaders in today’s workplace.

Changes to the corporate world in recent years have been almost instantaneous and have had a profound and lasting impact on the way that we all work. Seemingly, a growing majority of people are no longer willing to do more than the bare minimum amount of work necessary to keep their job. This is down to a multitude of varying reasons - some avoidable, others not so much - but a large responsibility for a disenfranchised team is down to a problem with leadership in the working world.

Those that are willing to go ‘above and beyond’ are often not being rewarded for exceeding expectations, which is ultimately encouraging people to accept mediocrity.

In the show, Bryce highlights that one of the issues is the fact that the wrong leaders are being promoted in the workplace and their levels of leadership skill, professional development and management competence are simply not up to scratch.

While this tsunami of workplace indifference seems to be sweeping organizations globally it is - in most cases - obvious that no one sets out to intentionally do a bad job. Realistically, most people want to make a positive difference in their working life but oftentimes there is just no incentive to do so.

Seemingly, leaders are not making good relationships with the people on their teams which, in turn, results in them being less willing to exceed expectations.

In the episode, Marcus notes, from his time in the military, that the best leaders were those that were willing to put in the extra work and get their boots dirty. They led by example which meant they got the best out of their teams. This style of ‘roll up your sleeves’ management seems to garner respect, leading to others ‘upping their game’ in line with the expectation being shown.

This show will make you question whether, as a leader, you are willing to put in the extra time necessary to ensure that your team feels they can have an honest and open dialogue with you.

In this episode you will hear:

  • Why employees are not motivated to work hard
  • What leaders need to do to have a motivated workforce
  • How you can be a better team member
  • Why trust is so important in the workplace

02 Oct 2022Episode 35: How To Lead Effectively with Bestselling Author Captain David Marquet00:50:17

In this episode of The Thinking Leader Bryce Hoffman and Marcus Dimbleby talk to Captain David Marquet, a retired United States Navy captain and the bestselling author of Turn the Ship Around and Leadership is Language.

Captain David Marquet imagines a workplace where everyone engages, contributes their full intellectual capacity, and where everyone is a leader.

In this episode, the trio discuss what leadership is and how to lead effectively. As you will hear in the show, the current structure of leadership is overdue for a change. The system in place at the moment is a permission-based one where organizations reward the overachievers and feed their egos. The issue with this leadership style is that it relies on one person to make all the decisions.

A way to fix this is to give everyone autonomy and action with intention, not permission. Intention-based leadership doesn’t fall apart like a house of cards when the leader is not present.

In this episode you will hear:

  • How to fix the leadership issues in your organization
  • Why you should let your team be autonomous
  • Knowing when to be intentionally tough
  • How to hold people accountable

09 Oct 2022Episode 36: The Secret of Great Leadership Learning00:31:47

In this episode of The Thinking Leader Bryce and Marcus discuss the secrets of great leadership learning.

They highlight the current issues of how people are learning things at business school years before they are able to effectively apply them.

They also explain how training in the military vs the corporate world is not treated the same, despite both of them requiring applied critical thinking techniques.

Businesses fail to invest in correctly training their leadership teams. Bryce states how important it is to teach things that will immediately impact people and change the way they operate and lead. Marcus relates this idea to his time in the military, if a member of the team went and received training they would be expected to use that knowledge as soon as possible.

In this episode, Bryce & Marcus discuss:

  • The difference between leadership learning in the military and business
  • Why self-directed online learning is ineffective
  • Why businesses don’t invest in learning – and why they should

02 Jan 2023Episode 48: Red Teaming 202300:35:30

In this episode of The Thinking Leader, Marcus and Bryce welcome in the new year, but the show also has a sense of apprehension as 2023 promises more volatility, uncertainty, complexity, and ambiguity, which leaders need to be ready for.

In the show, Bryce and Marcus discuss:

The War in Ukraine: As the fighting enters its second year, the impact of this conflict will be felt more strongly across the globe as Ukraine’s allies increase pressure on Russia and Russia looks for new ways to harm the West.

The Economy: Rising food and energy prices will continue to hit people in their pocketbooks even as interest rates continue to rise, leading to further belt-tightening and reduced consumer spending.

Covid-19: Think the pandemic is over? Think again. The virus is running rampant in China as restrictions are removed, it continues to mutate, and the full impact the growing millions of “long Covid” sufferers will have on already strained societies is only just beginning to be felt.

Supply Chain Disruption: As the pandemic continues, so will the logistics nightmare it has created. The war in Ukraine will continue to exacerbate these problems, too. Don’t expect the free flow of goods and raw materials to resume anytime soon.

Artificial Intelligence: With the launch of Open AI’s ChatGPT, the future has become the present. Powerful AI is now available to everyone with an Internet connection – for free – and people are finding new ways to use and abuse it every day.

Of course, whilst the show is anticipating tough times, Bryce and Marcus also make clear why it is essential to have an understanding of how to find the opportunity in this disruption and how this is the key to success in 2023.

06 Feb 2023Episode 53: Steer Clear of the Titanic Effect00:28:35

In this episode of The Thinking Leader, Bryce Hoffman and Marcus Dimbleby talk about The Titanic Effect and how it can lead to major problems in your organization.

The Titanic Effect refers to the idea that there is often more to a situation or problem than meets the eye. Just like an iceberg floating in the ocean, only a small portion of it is visible above the surface, while the majority is hidden below. Similarly, in organizations, the surface level issues are often just symptoms of deeper underlying problems.

The Titanic effect is a well-known example of this concept, where the sinking of the Titanic was not just caused by the visible iceberg, but by several factors, including inadequate safety procedures, poor communication, and a lack of leadership. In order to address these types of problems effectively, organizations need to shift towards a more learning culture, with fast feedback mechanisms in place and a focus on the middle ground. This requires strong leadership and a willingness to confront the truth, rather than allowing tyranny to feed on lies and silence.

In this episode you will learn:

  • What is the Titanic Effect
  • How Pre-Mortem Analysis can help prevent the Titanic Effect
  • Why organizations need to adopt a learning-focussed culture
  • The importance of Psychological Safety in your business
  • How weak and tyrannical leadership can cause companies to fail

23 Apr 2023Episode 64: Why We Hate Satisficing00:27:22

In this episode of The Thinking Leader, Bryce Hoffman and Marcus Dimbleby talk about satisficing and how it damages businesses.

Satisficing is the act of being satisfied with the first sufficient solution to a problem. Being satisficed with the first solution is rarely the best solution and often deals with the symptoms of an issue rather than the root cause.

They discuss the dangers of always being busy and why being a brilliant firefighter doesn’t result in a brilliant business. The idea that modern workers always need to be busy means decision makers don’t have time to consider all their options. Having time to consider your options and tackle problems correctly leads to a healthier and more successful business in the long-term.

In this episode:

  • What is satisficing
  • How satisficing can be the difference between a failing company and a successful one
  • Why being brilliant at fighting fires isn’t a brilliant sign for your business
  • The value of not being busy

15 May 2023Episode 67: The Science Of Positive Leadership with Craig Dowden Ph. D.00:59:58

In this episode of The Thinking Leader, Bryce Hoffman and Marcus Dimbleby talk with Craig Dowden Ph. D., a thought leader, keynote speaker, and best-selling author.

They discuss the importance of a leader mastering their ‘self’ before they master their business. Leaders must learn from their own experiences and understand their own emotions before they can have a truly objective and positive view on business. You simply cannot lead through ego alone in the modern world.

Showing vulnerability as a leader develops trust and honesty with your employees, and by taking a step back you can enable your team to function optimally and enthusiastically. They also cover ways to have maximum impact at meetings to build a positive and impactful culture, rather than simply filling the meeting minutes.

In this episode:

  • Why leaders should be mastering their ‘self’s before they master their business
  • The importance of putting aside ego to build honest and trust in your team
  • How leaders can take a step back to get the best out of their employees

Nana explains his approach of focusing on transparency, alignment, engagement and other factors to improve flow before implementing specific methodologies. He also emphasizes developing an "Ubuntu" mindset of shared humanity and moving from a "human to human" approach over rigid business models.

11 Dec 2023Rebroadcast - What The Human Race Has Built is Suboptimal with Michael Kleeman00:47:27

With COP28 coming to a close this week, we throw back to Episode 33 of The Thinking Leader where Bryce spoke with Michael Kleeman about what the human race has built is sub-optimal. This conversation feels more important than ever given the potential of the decisions being made about the fate of the planet in Dubai this week.
