We discuss building an ERP strategy and roadmap with Lisa Highfield. The title of this episode is based on a webinar provided by Lisa and her colleague Hong Kwok. We explore sound ERP strategies that lay the foundation for all other aspects of the ERP organizational change effort.

ERP systems can have a significant impact on organizational performance (positive and negative). Therefore, a sound ERP strategy and roadmap have a crucial role to play in organizational success. A highlighted awareness and value placed on proper ERP strategy promotes and advocates for ERP success. In fact, some ERP research suggests that conflict over ERP organizational change strategy can lead to failed efforts as well as increased project costs and failure to deliver anticipated benefits. 03:57 It states on the Info-tech website that “Organizations often do not have an ERP strategy and roadmap in place. The focus is often on selection and implementation phases of ERP, but without a foundation and strategy in place, ERP projects are routinely reported as going over budget and, in most cases, they fail. The success of an ERP project is completely dependent on establishing and maintaining a strategic and actionable roadmap.” What exactly is a roadmap, and what makes it a good one? How does a strategy differ from a roadmap? And how does a strategy differ from a roadmap?

06:40 The ERP strategy needs to consider organizational goals, business needs/requirements, environmental factors, technology drivers, and internal (and external) barriers and enablers. But what are some of the items that organizations can do tactically to make sure that the ERP strategy is aligned with the corporate strategy?  And this needs to happen not just at the leadership level but amongst all stakeholder groups.

08:42 A full Roadmap also needs to consider all aspects of an ERP endeavor to include strategy, selection, implementation, and optimization. So, the intent of a strategy is to “lay the strategic foundation that aligns organizational goals, business needs, and technology drivers”.  The strategy lays the foundation for all other aspects of the change. Fair statement? 

09:27 You mentioned on the webinar that “statistical analysis of ERP projects indicates rates of failure vary from 50 to 70%”. So, part of a good strategy means defining, aligning, and communicating what success is. So, suppose you are leading a kickoff meeting for an organization that is just starting an ERP implementation. How would you generally define and describe for them “success” in terms of an ERP organizational change?

13:03 You also mention that “companies that apply the principles of behavioral economics outperform their peers by 85% in sales and more than 25% in gross margin.” What do you mean by behavioral economics and how is this relevant to ERP strategy?  (*This is s a good one!)

15:55 I am going to quote you because this is so true and relevant when creating and EPR strategy, you state in your Infotech webinar that “the health of the system isn’t always monitored”. Why is this idea important to an ERP strategy? 

19:19 as you know, one has to be very clear at the onset and through the entire implementation lifecycle as to “why are we doing this?”  and that “Each stage of the project will be difficult and present its own unique challenges and failure points. Re-evaluate if you lose sight of the why at any stage in the project.”  Please explain further for our listeners.

Research suggests that successful and sustainable ERP change requires that executive leadership understands, evaluates, reflects upon, and improves their ability to lead ERP organizational change. Paul will share insight from his book, “The Science of Successful Organizational Change” which offers a “blueprint for change” that fully reflects the newest advances in mindfulness, behavioral economics, sociology, and complexity theory.

In his book, and website, Paul shares that “Change will never be easy. To systematically improve your odds, you need science, a framework built on science, and actionable lessons from leaders who’ve made change work.”  Sustainable ERP organizational change continues to be a common and significant corporate project, the challenges can be significant. However, a sustainable organizational change program founded in science-based principles and applied research provides the organization with increased opportunities for ERP organizational change success.  There are many in academia and practice dedicated to the pursuit of research and applied research to provide further theoretical and practical insight into the field of ERP organizational change success. ERP organizational change research is and should be, a diversified and multi-disciplinary and inter-disciplinary endeavor. As organizations and ERP practitioners, we benefit from learning from the work of other fields and disciplines. Moreover, the “human element” and culture component of sustainable ERP organizational change can not be understated.

There are multiple levels of stakeholders in an ERP organizational change effort that are diverse in many ways.  As a behavioral scientist, culture, and leadership expert, in this episode we tap into Paul’s insight and learn more on this topic!

Paul previously advised PricewaterhouseCoopers (PwC), KPMG, and Deloitte on talent, culture, and leadership.

From 2010-2020, he was on the keynote circuit across five continents, speaking on the future of business: Humanizing business, leading change, culture change, ethics, and the future of work. During that decade, he was also an adjunct professor of business ethics and leadership at several U.S. business schools.

He previously authored five books, most prominently The Science of Organizational Change and Impact, the first two books in the Leading Change in the Digital Age series. Those books birthed the conversation about change mythology. The first volume of his Humanizing Business series, The Spirituality of Work and Leadership, was published in 2019.

After “experimental careers” in computer science, derivatives trading, economics, and neuroscience, Paul spent eight years as a consultant at PwC before founding Future Considerations. That firm became Europe’s top leadership consulting firm working with Shell, BP, PwC, KPMG, Barclays, and HSBC, on leadership, strategy, and culture change.

Paul is a fellow of the Royal Society of Arts, a hyperpolyglot, ranked a “top-20 culture guru” and CEO “super coach” by CEO Magazine. In 2000, he was elected to the U.S. Academy of Management Council, and he is a member of the American Philosophical Association, the American Association for the Advancement of Science, and the Institute for Business Ethics.

Daryl Conner is chairman of Conner Partners, an Atlanta-based consulting firm that specializes in transformation implementation. He is an internationally recognized leader in organizational change and serves as an advisor and mentor to senior executives around the globe. Somewhere around the middle of his undergraduate education, Drew realized engaging with the world was a lot more fun than writing papers about it.

While still a student he became heavily involved in Canada’s largest post-secondary charitable initiative in support of Cystic Fibrosis Canada, eventually serving as the National Chair of the organization. As he moved into his career, he took on the challenge of creating and building the Leadership Development Program at the University of Toronto, which became the largest and most dynamic in the country.

It was those leadership students who changed the course of Drew’s professional life: they secretly organized a campaign to put him onstage at TEDxToronto 2010, where he delivered a talk that would go on to generate more than 5 million views around the web. A high-achieving lifestyle took its toll however: undiagnosed bipolar disorder set the foundation for binge eating and drinking, and Drew grew to over 300 pounds while struggling with the emotional challenges of a career that kept him on the road 250 days a year.

Drew credits the Day One process with saving his life—he began applying the process to improving his mental and physical health. Recognizing how many people were struggling silently with similar battles, Drew began infusing these experiences into his keynotes, hoping to remind people that their scars in no way stand in the way of their leadership.

In 2018, Drew shared both his story and the Day One process in his first book This is Day One: A Practical Guide to Leadership That Matters. Today, Drew continues to travel the world sharing the Day One process with organizations of all kinds—aiming to redefine leadership for as many people as possible.

Dr. Margaret “Gorman is an experience OD scholar-practioner, consultant and educator focused in the area of transformational change, leadership, culture, and learning within and across workplace systems.  For over three and half decades, Dr. Gorman has guided managers and leaders working in not-for-profit, for profit, education, government, healthcare, financial services, energy, and military organizations to design effective workplace learning systems that enhance the innovative capacity.  Her consulting expertise centers on organizational design, designing change interventions, executive teams and strategy formulation, program evaluation, and individual, group, and organization development. Dr. Gorman received her doctorate in Organizational Studies from GWU in 2004. She’s held faculty positions at George Washington University, Northeastern University, and University of Louisville, teaching executive courses for experienced professionals.

Dr. Gorman served as co-editor of international book series “The Palgrave Studies of Organization in the Digital Era;” she published chapters in “The Palgrave Handbook of Organizational Change Thinkers” and in “Advancing Doctoral Leadership Education.”  She regularly presents at national and international conferences; she serves on various governing boards; has served as a reviewer for the British Journal of Management and Leadership Quarterly, including a special issue on “Leadership and Complexity”; founding member of GW’s Women’s Leadership Institute (2005); founding member of an international network of faculty directors of an alternative doctoral program. She’s received awards for her outstanding service and contribution, including the inaugural recipient of the Academy of Management’s MOC Contribution Award; GWU’s Outstanding Alumni Award; and consecutive nominations for Excellence in Teaching at Northeastern University.

His journey started with his research on questions. He authored an article on questions that has been recognized by the Association of Human Resource Development as one of ten articles that will shape the 21st century. 

During his research on questions, one simple observation stopped him in his tracks. We know a lot about questions. We know very little about answers. In grade school we teach children about questions, not answers. Our children learn about the six wh-questions (why, what when, where, who, how) and they learn about open and closed questions. There is no typology of answers we teach our children. Journalists, physicians, sales reps, executive coaches, and almost all professionals have been trained in questions, not answers. Business books with question in the title outnumber books with answer in the title 3 to 1. 

His new book is Answer Intelligence: Raise Your AQ. The book introduces a new science of answers that is nominated for a 2022 Prose award for professional and scholarly excellence. The book rights have been purchased for translation into multiple languages. The AQ framework has been adopted by universities, including the Imperial College of London Business School (global top 20).
